ICP & Jobs to be Done
Four personas across two surfaces: the buyer (gym owner / chain operator) and the daily users (trainers and members) whose engagement determines the buyer’s renewal decision.
Refreshed July 2026. Persona pricing and willingness-to-pay are founder estimates checked against low-cost local competitor pricing (KriyaX ₹499/mo, GymOwl ~₹17,999/yr, GGMS ~₹11,999 — full roster in /competitors) and field conversations with the anchor customer (Pro Fitness Gym Kankarbagh, Patna — 11 yrs, ~400 members, 5 trainers). Tiers (Starter ₹999 / Growth ₹2,499 / Pro ₹4,999) are defined canonically in /product; blended ARPU ≈ ₹2,860/mo (founder estimate).
Reading map
| Persona | Role | Decision power | Daily app | Primary plan |
|---|---|---|---|---|
| Gopal — Independent gym owner | Buyer + power user | Decides | Admin web | Starter / Growth |
| Rajesh — Small chain operator | Buyer | Decides | Admin web (multi-location) | Growth / Pro |
| Shubham — In-gym trainer | Daily user, influencer | Recommends | Trainer mobile | Bundled with gym |
| Amit — Gym member | Daily user, retention proxy | Influences | Member mobile | Bundled with gym |
Persona 1 — Gopal (Independent gym owner) — PRIMARY BUYER
Snapshot
- Age: 32-48
- Location: Tier-2/3 city (Patna, Lucknow, Indore, Coimbatore, Bhubaneswar)
- Gym profile: 1 location, 150-800 members, ₹2-8L/month revenue, ₹50K-2L/month margin
- Background: Ex-trainer, ex-bodybuilder, or first-generation entrepreneur. English passable, Hindi/regional native.
- Tech comfort: Daily WhatsApp + UPI user. Has a smartphone. Uses Excel for member records, paper for cash. May have tried 1 gym software before and abandoned it.
- Software budget: ₹500-3,000/month (founder estimate). Wants ROI in 30 days or stops paying.
What does his day look like
- Mornings 6-10am: On the floor, training high-paying members
- 11-2pm: New member sales conversations, walk-ins, calls
- 2-5pm: WhatsApp chasing late renewals, reconciling cash, ordering supplements
- 6-10pm: Floor again, peak hours
- After: 1-2 hours of Excel updates and WhatsApp replies. Sleeps ~midnight.
Pain points (validated, not guessed)
- Renewal leakage: “Renewals are not tracked properly or reminders go late” — loses 15-25% of annualized revenue to expired members who walked out and were never followed up on
- Cash-only collection: 60-70% of revenue is cash (founder estimate). Reconciliation eats 5+ hours/week.
- Trainer time-tracking is a black hole: Trainers do unaccounted PT sessions for tips
- Member churn is invisible: He realizes a member is gone weeks after they last showed up. Global dropout clusters on cost, time, and motivation (~65% of attrition) and global annual retention benchmarks run ~66.4% (HFA global benchmark) — both are global/industry figures, directional for India, not India-measured; the older 2017 Gympik India quit-reason data is directional only.
- No marketing channel: Walk-ins and word-of-mouth only. Has an Instagram with 800 followers.
- GST compliance: Manual; risks notice from a CA every quarter.
Jobs to be Done (Gopal hires GymStack to…)
| Job | When this happens | How we win it | Anti-job (why he refuses) |
|---|---|---|---|
| JTBD-G1: “Stop my best members from quietly leaving.” | Mid-month, when he realizes 5 members haven’t checked in for 10 days | Daily “at-risk member” list with WhatsApp 1-click nudge. Auto-renewal reminders 7/3/1 days before expiry. | If product can’t show first save in week 1, he stops paying |
| JTBD-G2: “Collect my dues without chasing.” | The 1st of every month | UPI Autopay where trusted; manual UPI fallback; WhatsApp receipt with GST invoice | If autopay fails silently, worse than manual |
| JTBD-G3: “Show me what’s actually happening in my business.” | Sundays, when he tries to plan | Dashboard with the 8 numbers that matter: total members, active, expiring, revenue, MoM growth, churn, peak hours, lead-conversion. Nothing else. | If dashboard requires manual data entry, he won’t keep it current |
| JTBD-G4: “Look as good as Cult.fit to a walk-in.” | When a new prospect tours the gym | Branded member app he can show on his phone, QR check-in poster at front desk, professional WhatsApp templates | If the product looks Chinese-templated or English-only, he sells it as “cheap” not “premium” |
| JTBD-G5: “Get my GST right without a CA call.” | End of every quarter | Auto-generated 5%-GST invoices, GSTR-ready export | This is a baseline requirement, not a wow factor |
| JTBD-G6: “Make my trainers more productive.” | When he hires the 3rd trainer | Trainer app — assign clients, track sessions, see ratings | M2 dependency; without trainer app, he abandons us for hybrid setups |
Expectations
- Setup in ≤ 24 hours, including CSV import of existing members
- Hindi-or-English language toggle
- Works offline at minimum for check-in (sync later) — connectivity is unreliable in tier-2/3
- WhatsApp is the support channel, not email
- Price is predictable — no per-staff or per-member surprises
Willingness to pay
Local competitors floor at ₹89–499/mo (Akton ₹89, KriyaX ₹499, OkFit ₹500), so every tier upgrade must be earned, not priced. Two 2026 tailwinds move his math: the GST cut to 5% (from 18%, no ITC, effective 22 Sep 2025, mandatory, still in force) [H] lets him lower member prices without eating margin, and UPI AutoPay (~175M txns Jan 2025, ≈3× YoY, >53% of recurring-payment share, ₹15,000 no-extra-auth limit — NPCI) [M] finally makes the “collect without chasing” pitch real.
- Starter ₹999/mo: He’ll trial it. Won’t pay until he sees a saved member or a recovered renewal.
- Growth ₹2,499/mo: He’ll upgrade when (a) he has > 300 members, (b) member app adoption > 40%, or (c) we ship a feature he sees in a competitor.
- Pro ₹4,999/mo: Only if we deliver a branded app he can publicly show on Play Store.
Where we find him
- Equipment distributor visits to his gym every 2 weeks (Jerai Fitness ~12,000-gym distributor network; channel detail in /gtm)
- Gym franchise consultants in his city
- Instagram Reels from local fitness influencers
- WhatsApp groups for gym owners (organic discovery)
- The IHFF / GYMCON expo in Delhi (annual)
Persona 2 — Rajesh (Small chain operator) — SECONDARY BUYER
Snapshot
- Age: 35-50
- Location: Mid-size or metro city (Pune, Hyderabad, Ahmedabad, Indore)
- Gym profile: 2-10 locations, 500-3,000 members across, ₹10-40L/month revenue
- Background: Either scaled from one gym, or invested as second business after exit. Manages through manager + accountant. Less on-floor, more office.
- Tech comfort: High. Uses Tally for accounting, Google Sheets for ops, WhatsApp Business for member comms.
- Software budget: ₹3,000-8,000/month for all locations combined
Pain points
- Per-location data silos: Each location’s manager has different Excel sheets. No consolidated view.
- Manager accountability: Doesn’t know if Branch 2 manager is actually following up on leads
- Brand consistency: Different posters, different membership cards, different WhatsApp templates per location
- Trainer movement: Trainers freelance between his locations without being properly attributed
- Member portability: Members want to use any of his locations; can’t easily enable that
Jobs to be Done
| Job | How we win |
|---|---|
| JTBD-R1: “Give me one dashboard for all my locations.” | Multi-tenant admin with branch filter, consolidated KPIs, branch-vs-branch comparison |
| JTBD-R2: “Let members check in at any of my branches.” | Cross-branch member identity, check-in tied to gymId but visible at chain level |
| JTBD-R3: “Standardize my brand across locations.” | One white-label app, brand assets at chain level, location-level personalization (address, trainer roster) |
| JTBD-R4: “Show me which branch manager is performing.” | Per-branch lead conversion, renewal rate, member NPS |
| JTBD-R5: “Help me sell franchises.” | Show prospective franchisees the existing operational dashboard as a sales tool |
Willingness to pay
- Growth ₹2,499/mo per location: Yes, after a 30-day pilot at 1 location
- Pro ₹4,999/mo per location: For boutique-positioned brands wanting white-label — the boutique segment is the fastest-growing at ~18.8% CAGR to 2030 (Deloitte/HFA) [H], so this cohort compounds
Why he’s a higher-LTV buyer
- 4 locations × ₹2,499 = ₹10K MRR from a single relationship
- Lower per-account CAC since one sales motion lands 4-10 locations
- Less churn risk (he can’t easily migrate 10 locations elsewhere)
- Reference value: a chain logo on our website unlocks Gopal-style buyers
Persona 3 — Shubham (In-gym trainer) — DAILY USER
Snapshot
- Age: 22-34
- Location: Same as gym (tier-2/3 dominant)
- Income: ₹15-50K/month from gym base + PT clients
- Background: Fitness certification (ACE/ACSM/K11), ex-athlete, or self-trained. Active on Instagram with 1-10K followers.
- Daily tools: Instagram, YouTube (Beer Biceps fitness content), MyFitnessPal, WhatsApp
What he needs from gym software
- Client list with their workout history
- Plan builder that uses real exercise GIFs (we ship 1,500 via ExerciseDB)
- A way to log a PT session and have it counted toward his commission
- His own profile inside the gym’s member app so members can book him
Jobs to be Done
| Job | How we win |
|---|---|
| JTBD-S1: “See my clients’ progress without asking.” | Auto-populated workout log when client uses member app, weight + photo tracking |
| JTBD-S2: “Build a workout plan in <5 minutes.” | Template library + 1,500-exercise picker + drag-drop UI; not a giant form |
| JTBD-S3: “Get paid right for every PT session.” | Session logging tied to commission, with gym-owner approval in admin |
| JTBD-S4: “Look professional to my Instagram followers.” | His profile card inside the branded gym app — appears on the member app’s “trainers” tab |
| JTBD-S5: “Build a side income from online clients.” | (Year 2) standalone trainer mode where he can take remote clients — Trainerize-style — under the gym brand or his own |
Expectations
- Mobile-only. He’s not opening a laptop.
- One-handed usable (he’s on the gym floor)
- Hindi-or-English toggle
- WhatsApp share for individual workout plans
Why he matters even though he doesn’t pay
- He decides whether the gym product gets adopted in practice
- If trainers reject it, the gym owner kills the contract
- A Trainer App v1 (M2 milestone) is the #1 GTM dependency in /gtm
Persona 4 — Amit (Gym member) — RETENTION PROXY
Snapshot
- Age: 18-45 (peak 22-32)
- Location: Wherever the gym is
- Membership: ₹500–2,500/month at value gyms, ₹4,000–15,000/month at boutique
- Daily tools: Instagram, YouTube, WhatsApp, Google Pay/PhonePe, maybe Fitbod/Hevy if serious
Why he matters to GymStack
He doesn’t pay us, but his weekly check-in count is the leading indicator of his gym’s renewal decision. If we keep Amit coming back, his gym renews us.
Jobs to be Done
| Job | How we win |
|---|---|
| JTBD-A1: “Know what to do when I’m at the gym.” | Daily workout in his app the moment he checks in. No more “what’s leg day again?” |
| JTBD-A2: “Track progress without typing too much.” | Last-set auto-populated, swipe-to-log, rest timer that doesn’t break flow |
| JTBD-A3: “See myself getting better.” | Personal records, weight trend, before/after photos, weekly streak |
| JTBD-A4: “Pay without thinking.” | UPI Autopay; he sets up once, fee debits monthly, sees receipts in app |
| JTBD-A5: “Book a class or a PT slot without a phone call.” | In-app class schedule, trainer profiles, single-tap booking |
| JTBD-A6: “Share a flex.” | Shareable workout summary card with gym’s branding, posts to Instagram Story |
Expectations
- App opens in <2 seconds even on a ₹15K Android
- Works on 4G with intermittent signal
- Hindi UI option
- No mandatory account creation friction — phone OTP only
What kills his engagement
- Boring static workouts unrelated to him
- App that requires him to type every set
- Notifications that nag instead of inform
- White-label apps that crash because the gym owner didn’t update them
The buying committee (when a gym sale happens)
For Gopal-class gyms: 1 person, 1 conversation, decided in 1 meeting if the demo lands.
For Rajesh-class chains: 3-person committee — owner + general manager + technical/digital lead (often a son, daughter, or younger relative who handles tech). Sale takes 2-4 weeks, pilot at 1 location, rollout to rest.
For franchise consultants (channel partners, see GTM): different dynamic — they become resellers, our buyer is the consultant brand owner, not the end gym.
Buyer-experience principles (cross-persona)
- 30-day proof or money back. If they don’t see a recovered renewal or member save in 30 days, refund. (This forces us to ship value, not features.)
- No annual contracts in Year 1. Monthly only. Annual lock-in feels predatory to first-time gym SaaS buyers.
- WhatsApp is the support channel. Not email, not Intercom. WhatsApp.
- Hindi UI is launch-blocking for Year 1 expansion beyond Bihar/UP. 73% of internet users consume regional content.
- Pricing is published, not “request a demo.” Indian SMB buyers reject hidden pricing as a signal of upmarket targeting that excludes them.
How this translates to product priorities
| Priority | Persona | Justification |
|---|---|---|
| Renewal automation + UPI Autopay (M1) | Gopal | JTBD-G2 directly; biggest revenue leak |
| At-risk member detection + WhatsApp nudge (M2) | Gopal | JTBD-G1; proves 30-day value |
| Trainer app v1 (M2) | Shubham | JTBD-S1, S2, S3; without it, Gopal won’t buy if his gym has >2 trainers |
| Hindi UI (M3) | Amit, Gopal | Unlocks tier-2/3 expansion |
| Multi-location dashboard (M5) | Rajesh | Higher-LTV second cohort |
| White-label app builder (M5) | Gopal (Pro), Rajesh | 20% of M12 mix is Pro tier; this is the ceiling lifter |
| AI workout personalization (M9+) | Amit | Personalization is the edge — retention/churn-AI itself is now table-stakes (ABC Glofox, Kore App), so we ship it as necessity and differentiate on coaching quality vs Cult.fit-class apps and FITPASS ARIA/FITCOACH (/competitors §4) |
